Automation has an image problem among small teams in India: it sounds like something only funded startups and large enterprises can afford. In practice, the opposite is true. You don't have an automation problem — you have a visibility problem

Most small companies can't say where their hours actually go. Work runs on tribal knowledge, WhatsApp messages and 'ask Riyaz, he knows'. Before you automate anything, make the work visible. For one week, have the team jot down the repetitive tasks they do and roughly how long each takes. You're looking for the dull, daily jobs — not the interesting, occasional ones.

Match the tool to the job and the team. For a small business, the goal is the *least* technology that solves the problem:

  • Google Apps Script — when the work lives in Sheets, Gmail and Drive. Free, reliable, runs on a schedule.
  • Zapier or Make — simple flows your own team can edit, where low volume keeps costs down.
  • n8n (self-hosted) — more complex flows at predictable cost, with room to grow.
  • Custom code — only when reliability, scale or privacy genuinely demand it.

We deliberately avoid recommending custom builds when a simpler tool will do. The right workflow automation project uses whatever pays back fastest — often a mix.

Measure the delta, or it didn't happen

The discipline that separates real automation from automation theatre is before-and-after measurement. Record how long a process took and how often it erred *before* you automate it, then again after. 'We saved 43 hours a month and cut data errors to near zero' is a sentence that earns you the budget for the next project. 'It feels faster' is not.

A 90-day plan that actually fits a small team

  1. Weeks 1–2 — Observe and quantify. Track where the hours go; cost each recurring process; rank by ROI.
  2. Weeks 3–6 — Automate the top one. Build the single highest-payback automation end to end, with failure alerts.
  3. Weeks 7–8 — Measure and document. Capture the hours saved; write down how it works so it survives staff changes.
  4. Weeks 9–12 — Repeat on the next two. Reinvest the returned time into the following automations.

Start small, compound from there
